Building sustainable analytics capability through an internal data academy.
Context & Objectives
A major Belgian health insurance organization faced a critical challenge in developing its data capabilities. With increasing demands for data-driven decision making across all departments, the organization struggled with insufficient data literacy among its workforce. The situation required immediate intervention to recruit and integrate new data analysts while simultaneously upskilling existing employees to more advanced analytical roles.
Without addressing these capability gaps, the organization risked falling behind in leveraging data for member services optimization, operational efficiency, and strategic planning.
The leadership recognized that building internal data competencies was essential for maintaining competitive advantage in the evolving health insurance landscape.
Approach
We implemented a comprehensive data capability transformation program through multiple integrated workstreams.
The cornerstone initiative was establishing an internal Data Academy. Four non-technical employees were selected from various departments to undergo an intensive transformation into data analysts. The program consisted of a six-week foundational training delivered in partnership with a specialized training provider, followed by continuous coaching and practical application phases.
The technical curriculum covered essential data skills including SQL, Python, Data Visualization tools, machine learning fundamentals, data governance, and applied statistics.
Beyond technical competencies, the program incorporated soft skills development to ensure effective communication of data insights across the organization. Select training modules were opened to broader employee groups to foster organization-wide data literacy.
We implemented a robust progression and evaluation system for academy participants, including a comprehensive knowledge assessment through a consolidation project. This ensured participants could demonstrate practical application of learned concepts before progressing to operational roles.
Parallel to the academy, we helped launch an internal Data Community to break down silos between departments. This initiative brought together stakeholders from customer relations, marketing, and quality assurance around shared data objectives. The community structure facilitated knowledge sharing and collaborative problem-solving, with the inaugural meeting establishing governance and collaboration frameworks.
Throughout the engagement, Agilytic experts provided personalized coaching for junior analysts and conducted structured knowledge transfer to an internal data trainer.
This succession planning ensured program sustainability beyond the Agilytic engagement.
Results
The data transformation initiative delivered comprehensive value across multiple dimensions.
The engagement produced extensive tangible deliverables. A complete library of training modules covering SQL, Python, Tableau, and data governance was designed and delivered, providing sustainable learning resources for future cohorts. The first Data Academy learning cycle was successfully completed with all four participants graduating and being placed in data analyst roles across different departments.
The newly established Data Community created sustainable mechanisms for cross-functional collaboration, while the documented Data Literacy strategy and guidelines provided a roadmap for continued capability development. An internal data trainer was fully prepared to continue the program independently, ensuring long-term sustainability.
Direct business value was demonstrated through the delivery of operational dashboards, enhanced reporting capabilities, and data exploration projects that immediately impacted decision-making processes. The comprehensive progression and evaluation system ensured consistent quality standards for future academy cohorts.
