PowerBI reporting reengineering for faster, trusted insights

The work created a faster path from question to answer, supported by a clear “Day 1/Day 2” approach that teams can scale with confidence.

Context and objectives
Over time, dozens of Power BI reports were created across five distinct workspaces, each with different data models and refresh processes. This fragmentation produced inconsistent numbers, frequent manual fixes, and avoidable delays.
The objectives were to:
Rationalize existing Power BI reports and reduce fragmentation across workspaces
Harmonize the data model between Belgium and the Netherlands by moving from multiple report-specific models to a shared, standardized semantic model
Automate data flows and refresh cycles to reduce manual work and errors
Define a pragmatic “Day 1” (design and prototyping) → “Day 2” (target architecture and governance) path that internal teams can take forward
The scope centered on commercial excellence reporting based on data and related sources for Belgium and the Netherlands.
Approach
Day 1: design and prototyping
During the “Day 1” phase, the Agilytic experts established a straightforward stack to iterate rapidly.
They then defined a standard semantic model to apply across Belgium and the Netherlands, before co-building priority reporting assets with business users to enable fast validation.
Day 2: target architecture and governance
During the “Day 2” phase, the team specified a scalable target architecture and transformations that newcomers could understand and maintain.
The second key challenge was governance, addressed by:
Clarifying ownership for build, approval, and maintenance under Power BI governance
Mapping the migration path from “Day 1” prototypes to “Day 2” industrialized assets
Operating model and handover
The operating model defined how changes move from idea to production using a consolidated backlog and roadmap.
The team provided documentation, hypercare, and knowledge transfer for business and data teams, while delivering reliable refreshes and faster updates.
